From the invention of the wheel to containerization, getting goods from Point A to Point B has always been a complex endeavor. What makes this particular point in time uniquely challenging is not snags in the Mississippi River or freight trains stacked up outside a mountain tunnel. Instead, it is the way cost, capacity, risk, and technology are now moving at once. 

Today’s transportation market is at an inflection point. Costs are rising even without a demand surge. Spot truckload rates have surged significantly year-over-year across all equipment types. Freight expenditures are rising faster than volumes. This is not a typical boom-or-bust cycle, it is a fundamental shift. As the world becomes more complicated, freight cycles will also be more complicated. To survive our modern economy, companies need to rethink the way they manage transportation. Instead of focusing on rates and backup plans, companies need the flexibility to adapt quickly when conditions change.

So how did transportation get this complex, and what can buyers do about it? Let’s break down the drivers behind the volatility and the portfolio approach it now requires.

Why it’s happening

The transportation cost floor is being reset by volatility that reaches well beyond base rates. Elevated fuel prices and geopolitical uncertainty are reshaping how carriers choose lanes, deploy equipment, and price capacity. The high cost of diesel affects whether a carrier wants a lane, how much equipment flexibility it can offer, and what minimum volume it needs to justify service. 

At the same time, spot rate increases across vans, reefers, and flatbeds are making failed tenders more expensive. A backup carrier that once represented a manageable premium can now become a major cost event, especially when tightness is concentrated in specific lanes or regions rather than spread evenly across the national market.

These pressures are compounded by costs outside traditional procurement scorecards. Cargo theft, fraud, detention, demurrage, accessorial disputes, invoice friction, and last-minute mode shifts all add cost and complexity to the transportation network.

 

Why it matters 

Transportation volatility affects more than freight rates. It influences customer service, inventory availability, margin performance, and the reliability of the broader supply chain. When a primary carrier rejects a load or a lane tightens unexpectedly, it can trigger expedites, missed appointments, production delays, detention charges, customer penalties, and additional administrative work across operations, finance, and procurement.

A market that changes by lane, mode, region, fuel cost, and carrier appetite requires faster decision-making and better visibility into emerging risk. Buyers who rely only on historical rates or monthly invoice reviews won’t see the problems in their plan until the cost has already been incurred. In this environment, transportation performance depends on how quickly companies can sense pressure, understand their options, and respond.

Build transportation portfolios, not static routing guides

One way companies can withstand transportation volatility is by managing freight as a portfolio of options across carriers, modes, lanes, risk, and technology. Instead of relying only on negotiated rates or static routing guides, it gives teams tested alternatives, clear decision rules, and data to respond quickly when conditions change.

To build that kind of system, buyers can:

  • Build lane-level risk tiers. Classify lanes by service sensitivity, customer impact, margin exposure, and recovery difficulty.
  • Test backup capacity before it is needed. Assign primary, secondary, and surge options by lane, then confirm those partners can execute.
  • Move to continuous governance. Refresh carrier performance and market assumptions regularly, using triggers for mini-tenders, broker expansion, mode shifts, or escalation.
  • Manage total landed transportation cost. Track accessorials, detention, fuel surcharge drift, theft exposure, invoice disputes, and recovery costs alongside linehaul rates.
  • Connect visibility to action. Use real-time exception data to help planners reroute freight, activate backup capacity, adjust appointments, or escalate service-risk decisions.

Technology is part of the answer, but AI should not be treated as a replacement for transportation planners. Its best near-term role is helping teams consolidate loads, coordinate appointments, assign carriers, sequence recovery moves, reduce repetitive work, and identify risk sooner. Over time, AI will increasingly execute routine actions within clear guardrails. For now, human oversight remains essential when cost, service risk, or customer communication requires judgment.

Transportation logistics have always been hard, but the good news is that today’s systems, technology, modern innovations, and new operating ideas can help push transportation forward in exciting ways for companies that are well positioned to take advantage of this moment.
